Pool route density: the number that decides your margin

Two companies with the same rates and the same account count can have completely different profit. The difference is usually drive time.

Why density beats rate increases

On-site time per pool is fairly fixed. Drive time is not. Every minute you remove between stops converts directly into capacity you already pay for — the same tech, the same truck, the same insurance. That is why a tight route at average rates outperforms a scattered route at premium rates.

How routes get loose

No one designs a bad route. It accumulates: an account added on the far side of town as a favor, a customer moved to a different day for a one-time reason and never moved back, a tech who kept driving the order they memorized three years ago. Nothing looks wrong on any single day.

  • Order each day by proximity from the shop or the tech's start point
  • Rebalance days so no tech has a 12-stop day next to a 5-stop day

Handle the outliers honestly

Every route has accounts that will never fit. Reprice them to cover the drive, move them to a day when a tech is already nearby, or let them go. A distant pool at the standard monthly rate is often servicing at a loss once you count the round trip.

Keep it tight after the rebuild

Density decays unless adding an account has a rule. Check the map before you accept new work, put it on the day that already covers that area, and re-run day ordering whenever the book changes materially.
